Bringing stability and confidence to a major retailer with one of the world’s largest AX environments
A large discount store chain with shops across Europe operates at extraordinary scale. With enormous daily transaction volumes and a complex operational footprint, behind the scenes sits one of the largest Microsoft AX 2012 environments anywhere in the world. It’s a system of exceptional size and technical demand — exactly the kind many partners shy away from.
But we at AgileCadence didn’t.
Over six years ago, we stepped in to help this popular European retailer stabilise its Dynamics infrastructure, strengthen monitoring and give its teams confidence as they headed into their busiest trading periods.
This is the story of how steady hands, deep technical expertise and proactive partnership helped one of Europe’s largest retailers keep moving at pace.
The business
This organisation is a leading supplier of products to decorate the home in most of the European countries, delivering low-cost everyday products at scale. With thousands of stores across multiple European markets, its footprint continues to grow.
Its stores are visited by tens of millions of customers every month, and that number continues to rise as the business expands. With growth comes complexity: huge data volumes, intense peak seasons and a distributed operating model that relies on systems which simply can’t fail.
And yet its AX 2012 infrastructure wasn’t delivering the visibility or control required. The business needed stronger preventative monitoring and deeper technical stewardship to keep operations running smoothly.
The challenge
By the time the retailer approached AgileCadence, it was facing familiar challenges of any large retailer on AX 2012 — but on a vast scale.
The team had limited insight into system health. Issues surfaced reactively, leaving teams firefighting rather than preventing problems.
Peak trading periods created high levels of anxiety. With enormous transaction volumes across multiple countries, even minor issues could cause significant operational disruption.
This was a legacy system — but it didn’t need rewriting. What it needed was expert technical leadership and careful stewardship of the environment it sat on.
As Joby Newton, our Director of Consulting, explains, this environment is “one of the most technically demanding environments we support.” Straight away, we were supporting one of the largest AX 2012 datasets in the world — a scale that overwhelms many partners.
This wasn’t a light-touch managed services engagement. The retailer needed calm, experienced leadership and a partner willing to take ownership where others wouldn’t.
Our approach
From day one, we focused on what mattered most: visibility, predictability and confidence.
1. Introducing advanced monitoring and alerting
We implemented a monitoring layer that gave the business real-time visibility of its AX infrastructure — a fundamental shift from reactive to proactive operations.
As Rob Gibbons, our Practice Director, explains:
“We put in place a monitoring system that enabled them to review where their system was at and jump on issues as they happened.”
This early-warning capability allowed performance issues to be identified long before they affected stores or supply chains.
2. Strengthening the overall health of the system
Monitoring alone isn’t enough. Over time, we worked closely with the internal teams to improve stability across the wider environment. Risk was reduced, processes were tightened, and AX was given the reliable foundations it needed.
As Rob notes, “We improved the health of the system overall,” giving the business confidence to navigate its busiest periods.
3. Planning around peak seasons — not during them
The retail calendar is unforgiving. Black Friday, Christmas, back-to-school and regional trading events generate extraordinary system loads.
Together, we embedded clear principles:
- No system maintenance during peak seasons
- All upgrades and optimisations scheduled outside critical trading windows
- Health checks and readiness reviews always come first
This approach reduced risk and created a far more predictable operating rhythm.
The impact
Supporting a system of this scale is never truly “done”. But what changed — and continues to change — is the level of control and clarity the organisation now has.
With our support, the retailer gained:
- Stronger infrastructure resilience
The system now performs more predictably and withstands extreme seasonal pressures. - Real-time insight, not guesswork
Monitoring enables issues to be anticipated, not reacted to. - A trusted partner who understands the stakes
Few partners would take on an AX 2012 environment of this size. Even fewer would take full ownership of its stability. - Year-round operational confidence
Peak seasons still bring pressure — as they do for any retailer at this scale — but the business now enters them prepared, with clarity and a partner watching systems 24/7.
As Joby reflects: “Their scale and complexity play directly to our strengths: deep technical capability, calm problem-solving, and a willingness to take ownership where others won’t.”
A long-term partnership built on trust and technical depth
Six years on, this remains one of AgileCadence’s most enduring partnerships. We continue to maintain and monitor the infrastructure underpinning its AX environment — ensuring stability today while planning sensibly for tomorrow.
We’re proud to support a retail group of this scale. More importantly, we’re proud of the trust placed in us to keep systems safe, steady and ready for growth.
At AgileCadence, we don’t shy away from complexity.
We step into it — and make it manageable.
